You've got to be kidding me...

A friend of mine, who's the head of recruiting for a well known company, just received this email from a vendor looking to sell him sourcing services. What an unprofessional approach! Wonder if this works for them? If you have a bad email to share, send it my way. Might be fun to dissect some of these approaches publicly!

Good Morning [Name],
My firm just wrapped up on a successful pilot for [competitor] corporation.

The reason I am contacting you, is although we were very successful and met every criteria and after promising to do business... The staffing manager still decided to just take our free pilot offer and run. So , to return the favor, since [competitor] directly targets your company, I thought you might be interested if I personally offered you the same deal.

Our company provides high end, dedicated contract sourcers to do passive (and active) candidate development.

Must-Have Tool for under $30

I just hit 2,000 contacts in my outlook contacts database last month (that, and my 1,600 messages in my inbox could be causing my outlook crashes lately...hmmm?). Anyway, I was thinking how my contacts have grown over the last 2 years. Yes, I've met a lot of new people in my travels to client offices and conferences. But just as importantly, I've grown my contacts database because it's now so easy to add contacts! How?

I bought this tool - anagram - a few years ago. It's software that runs in the background that allows me to highlight contact info anywhere (at the bottom of an email, on a website, at the top of a resume), press Ctrl-C, and - presto - the info is automagically copied into the appropriate fields in my outlook contact database. It creates a new contact, puts the contact's name in the name field, the email in the email field, the cell phone in the cell phone field. It even puts the url of the webpage you copied it from in the notes field. All you need to do is confirm that it's correct (about 10% of the time it does something funky, like put the person's title in the company field), and save it. Now it's in your contact database.

I don't get any commissions from any vendors for recommending their products, so I say this purely as a happy user. Check out Anagram at www.getanagram.com. It's $29.95, and the best $30 I've spent in years.

p.s. Apparently, Linkedin cut a deal with them, so you may already have a free version of this software running as an outlook plugin if you have the linkedin plugin installed.

Get inside the minds of top recruiting leaders

Some of you may recall that I used to put out a quarterly newsletter, The Recruiting Toolbox. Well, I stopped over a year ago, and my efforts have morphed into this world of blogging.

I received a lot of great feedback when I'd interview top recruiting leaders. I'd get inside their heads and learn about their challenges, their priorities, their approaches, and their views on what makes recruiting teams work well. I talked to leaders from companies like Microsoft, T-Mobile, and Starbucks.

I'm about to start those interviews up again. And this time, I'd like to talk to leaders from big brand name companies, but also talk to people who "get it" from smaller and medium sized companies. Not all of us will - or even want to - work for the big brands. And the challenges of smaller companies may resonate with some of us more.

So, question: Who are some of the recruiting leaders you've worked for, know, or heard of that you think would make for an interesting interview?

What do you want to know about IT/tech job seekers?

I'm about to start a project where I'll ask thousands of active IT/tech job seekers -most already working, for companies across the US - recruiting related questions via an online survey. I'll help craft the questions and interpret the answers in a way that helps folks like us, who recruit hard-to-find people.

I already have some survey questions in mind. But wanted to ask you...as a recruiting professional or hiring manager, what are 2-3 key questions you'd like IT people to answer to help you better recruit them to your company? What questions would help you prioritize your recruiting budget, help you tailor your recruiting sales pitch, help you change behaviors in your managers or interviewers, or help you adjust your recruiting process?

Let me know. I'm going to call tech recruiters and managers in my network to generate and validate questions. Would love to know your thoughts, too.

Employee Referrals: Non-Money Rewards for Good Behavior

Recruiting Nirvana exists when everyone in your company - from admins to software engineers to VPs - acts like a recruiter. Generating referrals is one of the best ways non-recruiters help to recruit. Now, most of you probably have some sort of referral bonus. Good. But there's also some no-cost actions we can take to keep the referral pipeline flowing.

We need to take the lead to publicly recognize employees who make quality referrals that get hired. Find ways to reinforce employees who make time to help build the company.
  1. Ideally, get each of your VPs a list of all of the referrals made each month by their employees, and shadow-write a “thank you” note that he or she can send out to the employee and the employee’s direct manager.
  2. Or, when it’s performance review time, send a note to top-referring employees and their managers, recognizing the extra effort they put in over the past year to help recruit great people. Guess where these attaboys end up? Yep, right in the performance reviews.
  3. Try establishing goals and publishing stats for referrals by departments, or even consider setting up a competition within or between departments, to raise the visibility of quality referrers and tap into people's natural competitive spirit.
  4. When new employee announcements are sent out, be sure to note the source of hire if it's a referral. Remind people that good people don't grow on trees. Every one of us could - and should - be out there generating quality team members.
They key is to reward good behavior, publicly. Send a message that people who make time to refer quality employees are not only making money, but they’re doing their jobs and spending their time wisely.

EMA Seattle Presents: Passive Candidate Workshop

I've been actively involved in SHRM's Employment Management Association of Seattle - as VP Programs, then President, now Advisor - since its founding in 2001, so I thought I'd share some details about upcoming seminars with you.

On Wed January 30th, we're proud to host Steve Lowisz, CEO of Qualigence, the largest recruitment research firm in the US.

His seminar is titled A “How To” Guide for Successfully Attracting & Hiring Passive Candidates.

I've not met Steve, but our current EMA Seattle President saw him speak at the Kennedy recruiting conference in Las Vegas earlier this year, and thought he was one of the top speakers. Our goal is to bring Seattle area recruiting and HR professionals national-conference quality speakers in a smaller forum
(max 125 people).

Registration isn't open quite yet, but I wanted to share the date and info with you right away, so that you don't miss out (almost every program we've offered in the last 3 years has sold out).

Things I've Learned the Hard Way: Vendor Referrals


I had a recruiting leader contact me recently, asking me for a few vendor referrals. I realized that - rather than simply rattling off a bunch of names, which I could have done - I hopped up on my soap box first.

Let me explain.

When you or I make a referral to a vendor, we're often putting our own reputation on the line, right? I mean, if the person who asks for the referral reaches out to the firm we refer, and has a bad experience, they remember the source of the referral, and our credibility goes down. Maybe now we're left with the stink of someone who "doesn't get it" or who clearly has "lower standards". Yuck. We don't want that.

I've adapted my personal vendor referral policy over the years:

I refer people, not companies.

I trust people I know. I don't "trust" companies. It probably comes from years of buying from the great sales rep, only to end up with the third-tier doers working my account once the sale is closed. Or sticking with a company when my rockstar account manager left, and I ended up with someone who didn't "get it".

So, maybe the next time you get asked for a referral, you might add the caveat that I add: "You should call Sherry over at ABC, she's great because she..." Make it clear that you're referring a person, not the whole company.

Without naming names (smile), do you have a bad referral story to share?

Note: Our consulting firm, Riviera Advisors, doesn't take any commissions or kick backs from the firms we refer. We don't believe we can be effective, objective consultants if our clients even remotely perceive some sort of financial incentive for us to refer any vendor other than the one that's best for their needs.

Employment Branding

I'm going to risk preaching to the choir here...

I believe companies build their employment brands one candidate at a time.

It's borderline amusing to me when people start talking about employment branding, and they immediately go to their "ugly careers site" and their "lack of a good tagline" and don't discuss their recruiting and interviewing process. Come on!?!

Now, there's no question you should have a quality careers site, and - I suppose - some sort of tagline (although most of those are so silly and generic - they're all some sort of take-off on "Imagine the possibilities" or "Come join the winning team", aren't they?)

To really build a great employment brand, though, I think most companies would be better off investing their time and money in their candidate experience. I've been able to meet with many new hires and survey current candidates (both as an in-house corp recruiting leader and consultant), and I'll tell you what - there's usually quite a bit of room for improvement. And the things we can do to impact our candidate experience often have an (admittedly hard to measure) exceptionally high ROI on our employment brand.

I'll talk about how you might baseline your current candidate experience, identify opportunity areas, and some of the lower hanging fruit (relatively cheap and easy) things you can do to improve candidate experience in future posts.

Practice what we preach: Interviewing Recruiters

I've interviewed 100s of recruiters in my career, and taught a lot of recruiters and hiring managers how to interview and select great people. And, most of the time (smile), I practice what I preach.

If you're going to interview a recruiter soon, consider employing some of these situational or scenario-based techniques. I believe they help you predict on-the-job success, and they've served me really well over the years. Here's 3 examples:

  1. Role play with the recruiter. "I'm the hiring manager, you're the recruiter that works with me. Imagine I just opened a new req - one you haven't worked on before. You schedule a meeting with me to understand my target candidate profile and set up our relationship. What do you do to prep for that meeting? What questions would you have for me during the meeting? Let's role play those questions - gather my hiring criteria/requirements right now. [Throw in a few unrealistic requests to see if the recruiter can appropriately push back.] What will you commit to at the end of this meeting? What are the next steps?"
  2. Learn whether the recruiter knows the jobs and profiles they'll recruit for. Give the recruiter a req spec (detailed requirements list) and then give the recruiter 5-7 resumes to review against that req. Ask the recruiter to stack rank the resumes against the req, with the most promising candidate on top, least promising on bottom. Then have the recruiter walk you through their logic. "Why did you put this resume on top? What's on here that makes you think it's the best match? [Walk through the top 2-3 resumes.] What does [term from resume] mean? What do you look for - beyond key words - when evaluating a resume against a req like this? What are some general red flags you look for? What would be the specific red flags for this req? [Walk through the bottom 2-3 resumes.] What did you see on these resumes that made you rank them so low?"
  3. If the recruiter you need to hire will need to build a plan/strategy, then why not ask them to build something for you during the interview? I've had great success giving a recruiter a scenario and asking them to build a strategy that supports a business request for more hires. "The VP you support has just met with you, and asked you to come up with a plan to hire 30 additional people onto her team in 3 months. She needs to see a plan from you by the end of the week. Let's role play - I'm the VP, you're the recruiter. What info do you need from me to build this plan? What's your plan to source, screen, select, and sell these candidates? What are the specific tactics you will employ to generate quality candidates? How many candidates do you think we'll need to interview to make 30 hires? How did you come up with that? Is it realistic to hit this goal? How do you know if it's realistic? Show me - on paper - how you'll present the elements of this plan to your VP so that you build confidence with her that you're an expert. What do you think she'll be most concerned about (risks) and what will you say/do to address those risks?" [You can continue on with this scenario for over 30 minutes by asking for more detail about sourcing strategy, interviewing process, metrics, communication plan, etc.]
These are just 3 examples. What techniques do you use - beyond traditional behavioral interview techniques - to predict on-the-job success for recruiters?

The problem with reference checks

Professional reference check processes are - generally - flawed. Why?

First, we let candidates control who we talk to...and it's rare for a candidate to volunteer someone who's not going to rave about them.

Second - and related to the first reason - is that references rarely change the outcome of our hiring decisions. When I've informally checked with my peers and colleagues at other companies, and asked, "How often, out of 100 candidates, does a reference change your decision from a Yes/Hire to a No/No-Hire?". Generally, the response was 2-5 times out of 100! Very few people I asked could think of more than 1 real example from the past year. In other words - references almost never change the outcome.

Third, almost every company in the US has a no reference policy which prohibits their employees from serving as references for past employees. (This, however, has never stopped a good recruiter from getting a reference when one is needed. Very few companies are aware of their employee's activities, and don't have a way to enforce this policy.)

So, what's my philosophy on references?

1) References should never take you from a No-hire to a Hire. If you have major concerns, why even go to references? ("You know, I have some major concerns about Jeff after our interview. Why don't we go to references, and see what his best friends say about him. If they say good things, I'll ignore my evidence and hire him anyway." Hopefully, no one's going to say or do something like that.)

2) References should be solicited by the recruiter or interviewers, and tailored to the concern areas identified in the interview process. When I teach Hiring Managers how to interview, I often remind them to ask about the peers and people that the candidate worked with when they're asking their "Tell me about a time when..." questions. Then, if it sounds like Jeff worked really closely with a Project Manager named Julie, ask Jeff if he'd be ok if we called Julie for a reference.

3) References may help the Hiring Manager more effectively manage the new hire, so it may make sense for - ready for this! - the Hiring Manager to personally check references. I always did this myself as a Hiring Manager, as I wanted to talk mano-a-mano with someone who has managed the person I'm hiring.

Things I've learned from good headhunters

I was just sharing this experience in a recruiter/sourcing training session I was doing for a health care client this past week.

I'm working in my home office one night, around 9:30pm. And the phone rings on my business line. I pick it up, and I get a surprised, "Hello...John?" (He clearly wasn't expecting me to pick up the phone.)

He introduced himself as a recruiter/headhunter. I said something like, "Do you know that it's 9:30pm here in Seattle?"

He did. "I was expecting to get your voicemail...to be honest, you caught me off guard."

Well, he goes on to tell me - and I LOVE THIS - that he was calling to pitch a Recruiting Director job to me, but - with a name like Vlastelica - he didn't want to butcher it when he called me the next day. So, he was hoping to get my voicemail to hear my pronunciation.

What a proactive, respectful, smart guy!

Now, I'm used to getting my name butchered, so I wouldn't necessarily hold it against someone if they pronounced it wrong. But, wouldn't you be impressed if someone invested that little extra effort to make a great first impression?

(It's pronounced Vla-sta-lee-ka, by the way. When I'm really desperate for content someday, I'll share with you the 3 most absurd spellings/pronunciations I've ever heard of my last name.)

Welcome

I enjoy writing, have some stuff published in a couple books on staffing best practices, and enjoyed some success with some popular recruiting white papers and recruiting newsletters I used to write, so thought - what the heck, let's try on this blog-thing, and see if it fits.

So, my plan is to write about things that may help hiring managers, recruiters and recruiting leaders do their jobs better, or find humor in the craziness that is recruiting (and maybe life in general, too). If you've ever been to my training or seen me present at a conference, you know I like to keep things 1) practical and 2) entertaining.
